Repairing door card trim

This is the upper door card just before the glass on an E92, driver side. I'm guessing the original owner rested his elbow there a lot? I've tried massaging the dents out but they don't seem to diminish with any sort of pressure. Any ideas on what else to try?

Maybe heat? I know dents in leather can be removed with heat. Be very careful if you try

If you have colored leather buy another door panel and transfer the material.
