See if your local dealer/posters in your area can give you the name of a good leather shop. When we were in the market for a 2008 Highlander Hybrid for my wife, she insisted on NOT getting the "Limited Edition" because ALL she wanted from the LE was the leather seats.
The Toyota dealer in Walnut Creek was able to set her up with a local leather place that tore out the cloth and swapped it for leather for about $3k (ENTIRE interior of a midsize SUV). It is nicer leather than was in either the Highlander LE or her old 325i and the stitching was better.
It literally CAN'T be impossible to find a place that can do a good job on replacing a panel on the leather seats without charging and arm and a leg.
